Steps to a Successful Amper Implementation

Now that you have purchased Amper, you'll need to to know the best steps to have a successful implementation and onboarding of the system. Once you read through the steps below, download the Implementation Project Plan Template (available in both Excel & Google Sheets) and get started!

Amper's 90-Day Implementation & Adoption Plan

Implementation is broken up into 3 phases. Each phase lasts 4 weeks.

  1. Installation & Goal Setting
  2. Adopt & Audit
  3. Monitor & Analyze

What does success look like?

At the end of this 90-day process, you will have:

  • Installed all Amper hardware
  • Set utilization/OEE baselines and goals
  • An understanding of how to use Amper in your everyday life
  • A proven system in place to ensure sustained progress and success
  • 2 projects identified with potential cost savings

Key factors needed for success

We want you to have a successful Amper implementation! Our team took a look at the top Amper customers getting the most out of our system, and found that in order to have a successful implementation & overall adoption, the following must exist:

  1. A Champion for the project at a high level, usually the Plant Manager, who looks at the data and pushes the team on goals related to Amper data.
  2. Amper Utilization or OEE data incorporated into plant KPIs and reviewed on a daily & weekly basis.
  3. An Amper Project Owner who is not the same person as the Champion. The Champion often doesn't have the time to own and manage the project.
  4. Operations Supervisors or Leads involved in enforcing data entry & looking at the data.
  5. Recurring meetings with your Amper CSM to train, understand best practices, and learn about new feature updates.

Month 1: Install & Set Goals

By the end of this phase, you will have the system deployed on your factory floor, and will start to see your machine data in real-time. You will also want to familiarize yourself with the installation process by reading through:

Week 1

Attend Kick-off meeting with your Amper Customer Success Manager (CSM) and Account Executive (AE) 60 MIN Members of your team who should attend the meeting:
  • Amper Champion (usually the GM, Plant Manager),
  • Amper Project Owner (usually the Operations Manager, Engineering Manager or Plant Manager),
  • Maintenance Manager, and
  • an IT Leader if you plan to use WiFi units
Form Internal Task Force 15 MIN

You'll want to determine who on your team will be responsible for rolling out the next steps of the implementation project plan and hold an internal kickoff meeting. Amper recommends getting the following people involved:

  • Amper Champion (usually the GM, Plant Manager),
  • Amper Project Owner (usually the Operations Manager, Engineering Manager or Plant Manager),
  • Various Team Members (recommended 4)
    • 2-3 key Production Managers/Supervisors/Leads
    • Maintenance Manager or IT
    • An Engineer

Note: Be sure to download the Amper Project Plan Template during this step.

Order Tablets for Amper Outposts if needed 30 MIN

We recommend having clear operator interfaces (Outposts) for your operators to enter important data. If you have computers on the floor already, you may not need to order tablets. During the kick-off call, you will discuss with your CSM if tablets are needed. If you decide to order, Amper recommends 1 tablet per machine or 1 per operator.

Fill out Wi-Fi Form and send to your Amper Rep 15 MIN

If you decide to use Wi-Fi enabled units on your factory floor, you'll need your IT team to fill out the Wi-FI Deployment Questionnaire.

Fill out left side of Installation Form and send to your Amper Rep 15-60 MIN

In order to get the correct number & type of hardware shipped to you, your maintenance team should fill out the left hand side of the Amper Installation Form. This includes things like: machine names, makes & models, amperage level, number of spindles & cutting parts.

Note: Your Amper hardware will be shipped during this first week. Expect hardware to arrive 3-5 business days after you send back your Installation & Wi-Fi Forms.

Week 2

Install Amper Hardware on your Factory Floor 15-30 MIN/MACHINE

To install Amper on your factory floor, it's best to have someone familiar with the machines (ex. Maintenance Technician) follow the steps in the Installation Guide. Start at Step 3 if using Wi-Fi units, or Step 4 if using cellular units.

Note: Be sure to have your Maintenance Technician fill out the right-hand side of the Install Form as they install hardware.

Attend Goal Setting Meeting with CSM 60 MIN

Meet with your CSM to share your company's goals and determine your deployment path. Your CSM will come up with a plan that identifies what data to collect based on what success looks like to you and your organization. Be prepared to answer:

  1. What do you want to accomplish in the first 3 months?
  2. What do you want to accomplish in the first year?
  3. What's more important? Improving utilization, understanding and improving true OEE (cycle times), or digitizing your factory?

Fill out the System Setup Form 15-30 MIN

After your Goal Setting meeting, your CSM will recommend which Amper tools you should start using first. Fill out the System Setup Form, and the Amper Team can customize the system for your unique goals. Learn about what tools are available to you here.

Week 3

Once hardware is installed, the Amper Data Science team will work to calibrate your machines within the next 7 days. In the meantime, you can do the following:

Hold Internal Status Update Meeting 15 MIN

The Champion & Project Owner should meet to review the project plan and discuss the following:

  • Status on hardware installation
  • Status on System Setup Form
  • Status on Tablet Ordering

Send System Setup Form back to Amper 5 MIN

Once completed, your Project Owner should send the System Setup form back to the team at Amper, so we can customize the system for you according to your company's goals & preferences.

Prepare Tablets 15 MIN/TABLET

If you ordered tablets in Week 1, it's recommended that you take them out of the box and get them ready to use (create logins, connect them to the internet, etc). You will be setting up the Amper Outposts in 2 weeks.

Week 4

Attend Onboarding Meeting with CSM 60 MIN

During this meeting your CSM will show you the Amper system & dashboards. Your CSM will schedule bi-monthly calls with you for the next phase.

Invite Your Team to the System 5 MIN

We recommend you invite:

  1. All Supervisors
  2. All Engineers
  3. Operations Managers
  4. GM/Plant Manager
  5. Some operators/maintenance technicians depending on what tools you want to use (ex. Andon Calls)

Fill Out Validation Form 60 MIN

If required, the Project Owner should fill out the Validation Form to confirm machine data is being collected accurately.

Month 2: Adopt & Audit

By the end of this phase, you will have an understanding of your goals and a solid foundation of data.

Week 1

Attend Baseline-Setting Meeting with your CSM 30 MIN During this meeting, your CSM will walk you through how to set a Utilization baseline, establish goals in the system, configure reports on a daily, weekly, monthly, and quarterly basis, and pick the selected test area for data entry rollout.

Train Operators on the System & Kickoff Data Entry Rollout 60 MIN

You'll need to train your operators on how to log data in the Amper Outposts. Refer to the following articles for tips & best practices on how to do this:

Set Up a Data Entry Audit Process 30 MIN

To ensure everyone is using the system and entering necessary data, you'll want to put an audit process in place. This includes:

  • Sending daily reports to all supervisors/leads to monitor data entry
  • Scheduling a weekly status update with the Project Owner & Champion to review progress

Week 2

Initiate Weekly Engineering Reviews 30-60 MIN
  • Who: Project Owner, Engineering Manager, & Engineers
  • Review downtime breakdown or use OEE numbers from paperless rollout to determine bottleneck areas for engineering improvements
  • **Once projects are underway, use this time to review status of projects, clear blockers and assign new projects based off data

Initiate Monthly Management Reviews 60 MIN
  • Who: Key Department Managers, Amper Champion, Plant Manager
  • Review operator compliance with entering data
  • Review market analysis, budget needs, capex requirements
  • Look at long term downtime breakdown or use OEE numbers from paperless rollout to determine next large-scale projects
  • **Once projects are underway, use this time to review status of projects, clear blockers and assign new projects based off data

Hold Internal Meeting to Audit Data Entry Process 30 MIN

Week 3

Meet with CSM 30 MIN

During this meeting, your CSM will walk you through a root cause analysis and help plan an improvement project. After this, your CSM will review your meeting frequencies and reset your communication plan.
